COGNITIVE RIGIDITY. THE TRAIT NOBODY WARNS HIGH-PERFORMERS ABOUT.
The Same Intensity That Makes Someone Excellent Under Normal Conditions Can Quietly Narrow How Flexibly They Think Under Pressure.
Almost no one names this trade-off out loud until it costs them something. For anyone who has been told they're "so decisive" or "so committed" and privately noticed that once they've locked onto an answer, changing course feels almost physically uncomfortable.
BEING EXCELLENT AT SOMETHING AND BEING ABLE TO UPDATE YOUR APPROACH TO IT ARE NOT THE SAME CAPACITY.
Skill and flexibility get bundled together in how we describe "good at their job." They aren't the same variable.
Cognitive flexibility — the brain's ability to shift approach, update a plan, or hold two competing possibilities in mind without prematurely collapsing to one — is supported by a distinct set of large-scale brain networks from the ones that support raw competence or domain expertise.1 This means high performance and high flexibility can move independently of each other, and frequently do: someone can be exceptionally skilled and confident in a domain while also being unusually rigid about updating their approach within it, because skill and flexibility are simply not the same variable, however much they get bundled together in how we describe "good at their job."
This is worth naming plainly because rigidity in high performers rarely gets flagged as a limitation — it usually gets read as conviction, decisiveness, or standards. Those readings aren't necessarily wrong. They're just incomplete, and the incompleteness only becomes visible at the exact moment flexibility was actually needed and wasn't there.

THE EXACT CONDITIONS THAT CALL FOR FLEXIBILITY ARE THE CONDITIONS THAT ERODE IT.
Cognitive flexibility is not a fixed trait immune to circumstance. It's resource-dependent — and disproportionately vulnerable to exactly the conditions where switching approach matters most.
Under high stakes, time pressure, and ambiguity, the neural systems supporting flexible, adaptive updating lose ground to systems favoring familiar, well-rehearsed responses — the brain's version of reaching for what's known rather than generating something new when generating something new is expensive.1 This produces a specific and costly pattern in high performers: the harder and more consequential a situation gets, the more locked-in their initial read on it tends to become, precisely when a fresher read might matter most.
- Treating new information as a threat to the plan rather than as an input to it — new data gets argued with instead of incorporated.
- Doubling down under pressure instead of re-evaluating, mistaking commitment to a decision for confidence in it.
- A rising cost to changing course the longer a position has been held publicly — flexibility narrows exactly as the stakes of admitting a needed change increase.
None of this requires low intelligence or low competence to show up. If anything, it shows up more in people who are used to being right, because being used to being right raises the felt cost of being seen to change their mind.
A leader who never updates their position, regardless of new information, often reads to a team as stable and trustworthy — "you always know where they stand." That perception is genuine and not unearned; consistency does matter. But it can mask a version of the same trait that is actually costing the organization accuracy, because the team learns, over time, that presenting contradicting information doesn't change outcomes, and eventually stops bringing it.
The rigidity becomes self-reinforcing not because anyone decided to stop challenging the leader, but because the felt cost of doing so kept rising while the visible benefit kept looking like zero.
THE OBJECTIONS USUALLY CONFUSE FLEXIBILITY WITH INDECISION.
Each of these treats flexibility as the opposite of commitment. It isn't — and the distinction is where the actual answer lives.
"Isn't sticking to your decision just a sign of strong conviction?"
Conviction and rigidity produce identical behavior from the outside — holding a position under pressure — which is exactly why the distinction matters. Conviction updates when the evidence genuinely warrants it. Rigidity resists updating regardless of what the evidence shows, and the two are only distinguishable by whether new information actually gets weighed or gets argued away.
"Wouldn't being more flexible just make me indecisive?"
Flexibility is the capacity to update when warranted — it isn't the absence of committing to a direction. The failure mode on the other side, chronic indecision, is a separate problem with a separate mechanism. Building flexibility doesn't trade away decisiveness; it changes what decisiveness is responding to.
"How would I even know if I'm being rigid versus appropriately firm?"
A workable test is whether new, credible information actually gets a fair hearing before a decision holds — not whether the decision changes, but whether it was genuinely re-evaluated against the new input. Rigidity usually reveals itself less in the final answer and more in how quickly disconfirming evidence gets dismissed, minimized, or argued with rather than weighed.
Hold the position, not the ego. Rigidity feels like strength. It isn't the same thing.
